Current idea is between the kingdoms you are going to have different watched over guarded communities varying from work camps to protected towns and settlements where orcs are allowed to live and trade but aren't allowed outside without legal permits.

Going by canon alone after conquering and genociding most of draenor their home world, the orcs started dualing each other to the death or having full out inter clan wars with hundreds of lives lost. They then when they invaded azeroth fought to the point they couldn't fight anymore. In this AU, some orcs do escape to form the canon Dark Horde remeant but overall they are demolished

We haven't talked Clan systems yet but it is a shit show of different beliefs. The peons as a slave caste by and large hate the Horde and what it represented and have either turned to the holy light or tried to go back to shaman and druidic rites and reconnect.

The warrior social class keep demon worship or reject all gods and live by the strength of iron souls and steel limbs, or also are trying to tap into the old shaman and druid rites but the shamans and druids of the eastern kingdoms hate them.

Clans existed on Draenor because the orcs were the weakest of the sons and daughters of Grond ironically. They seem so strong compared to a human, but compared to a orgyen or a orge, they were frail. Clans grew to combine their strengths and skills to survive a world where the plants would kill you. Azeroth being a fantasy setting is also a death world but to a lesser degree.

Gotta love fantasy worlds and the hidden death traps behind every pastel colored flower. lol. But from what it sounds like they just fought and fought, banging their head against the quagmire that was Azeroth until they literately broke and now their basically stuck trying to pick up the pieces.

Their world in canon was dying from overuse of Fell magic and Guldan corrupting the elemental spirits. I don't like evil magic explaining away fallings so I would have it Guldan kept stripping the elemental spirits of power and torturing them to feed the magics of his other warlocks and this poisoned and ruined the world

I like that. It ties in with the whole nature spirits druids have and works pretty well with the themes. The orc's used to be one with the spirits until Guldan showed up, and not only did he strip them of their culture but he did it by hurting their closest allies.

Being fair in Blizzard lore crippled exiled from his clan for physical disability Guldan was denied power and purpose by the elemental spirits because "there was darkness in his heart". The guy abused by his village was angry and bitter

It shows in Blizzard's writing a classical fabtast concept where evil is a inherent flaw. If a person has a negative personality or mindset, this will corrupt them. Instead of the elemental spirits accepting Guldan and teaching him to be better. Giving him reason for more than darkness

You know the saying, The child who is not embraced by the village will burn it down to feel its warmth. Don't know if you will keep his back story the same, but a cripple growing up in a world as hostile as that could be interesting to explore.

I will and give him a adopted daughter from a canon character who he just brainwashes and tortures into being his assassain but here he shares sympathy with her for being born half orc and half dranie because it makes her an outcast and in a world of clans, he takes her in.

Raises her to be a brutal killer demolishing her best morals while acting as a father figure who supports her, teaches her his harsh lessons, and treats her as the only person he would be selfless for.
